The essence of making money is managing the profit and loss (P&L) as well as the balance sheet of a business in the context of the external world. Let there be no mistake, profit and loss is a much broader concept than profit or loss. Managing the profit and loss within a business requires that a person take in myriad factors and pieces of information—much of which is incomplete or distorted— that contribute to either a profit or a loss, connect those various conflicting things, and make the trade-offs among them with the clear goal of making money and generating cash on a sustained basis.

Bosses who don’t have what it takes to develop leaders or don’t want the responsibility should be coached, but if they’re unwilling to change, they must be replaced. The recruitment process will change, too. Young people entering the organization will be intensely scrutinized to determine if they have the innate talents to become leaders. Many who think they do will fail that scrutiny. They may choose to leave, but they might also be persuaded to stay and make strong individual contributions if they’re given the right motivations and compensation.

The content of those jobs, and therefore their design or selection, is crucial. The company and the individual need to maximize the developmental value of each job to test and expand developing leaders on multiple levels, including their business judgment, their psychology, their ability to get others to do what must be done, and their ability to learn and grow. One-size-fits-all career paths and prescribed rotations through business functions or geographical locations do not create the kinds of leaders needed in the twenty-first-century corporation.
